吉林省教育書刊發行有限公司績效管理方案設計 在市場經濟的快速發展中,民營企業面臨的壓力與日俱增。人力資本作為 企業發展的重要資源,地位逐年上升,傳統的人事管理已經不能讓企業適應市 場環境的發展,許多民營企業開始不斷引進外國先進的管理理念,并對此做出 了不同程度的努力?冃Ч芾碜鳛槠髽I人力資源管理的一種重要手段,已經廣 泛的應用到各行各業。一方面根據企業自身發展戰略的不同,制定符合企業發 展的績效管理方案,以企業戰略為導向充分發揮績效管理在企業運營中的重要 作用;另一方面正確的運用績效管理可以正向的激勵員工,讓員工通過績效管 理明確自身具體的工作內容和工作回報,真正的將組織目標和個人目標相結合, 充分的發揮每個人的最大效用。根據企業自身發展的實際情況制定一套完整的 績效管理方案,既能增強企業的決策能力又可以幫助企業實現經營目標。 吉林省教育書刊發行有限公司主要批發、零售出版商各類教輔、閱讀、工 具類出版物。公司與 850 家優秀的下線客戶建立了戰略合作關系,致力于發展 和鞏固與客戶之間相互信任、共同發展、實現雙贏的戰略關系。經過對吉林省 教育書刊發行有限公司績效考核數據的整理以及公司實際運行績效管理的情況 來看,公司目前沒有具體的考核方案,各部門考核表的內容相一致;在實際的 工作中,部門之間、領導和下屬之間缺乏有效的溝通,導致公司整體運營狀況 不太樂觀。本報告通過對公司內部資料的整理以及問卷調查結果的統計,在理 論結合實際的基礎上,客觀的分析了吉林省教育書刊發行有限公司績效管理的 問題,并針對公司現狀設計一套符合公司發展的績效管理方案。首先明確方案 的改進思路,其次有針對性的對崗位進行分析確定考核指標結構,以企業戰略 目標為導向建立基于 KPI 的績效考核體系,將企業 KPI 分解到部門 KPI,根據部 門的實際工作任務,將部門 KPI 分解到個人 KPI。本文以公司的營銷部門作為重II 點研究對象,通過對吉林省教育書刊發行有限公司營銷部門 KPI 的建立,改善 員工的工作態度,增強員工工作的積極主動性,使員工明確自身的優勢及發展 方向,從而提升組織和個人的業績。 最后,通過對吉林省教育書刊發行有限公司績效管理方案的設計,構建符 合公司發展的績效管理體系,一方面解決了公司目前的實際問題,另一方面推 動了公司目標的進一步實現?己私Y果的應用,對公司選、育、留、用做出了 巨大的貢獻。公司通過績效管理讓績效考核形成正向循環,不僅提高了公司的 管理效率,還節省了組織的時間及成本,體現了績效考核方案設計的可操作性 及實用性。 關鍵詞, 績效管理;績效考核;KPIIII Abstract Project Design on Performance Management of Jilin Education Publishing Co., Ltd During the speedy development of the market economy, the private enterprises have been facing the unprecedented pressure. The human resource as the important resource for the development of the enterprise, the position has been rising. The traditional personnel management has already been unsuitable for the development of the market environment. Many of the private enterprises are making different ways of effort and introduce the advanced management philosophy from the abroad. The performance management as an important method has been widely used among different industries. In one hand, the performance management is as the strategic executive tool, guiding by the enterprise strategy, finishing the aims and fully perform the guiding function in the strategic level. Moreover, correctly performing the management can actively stimulate the workers, which they can be clear about their works and their return, by combing the aims of the enterprise and their personal, the workers can perform their best. To make a complete set of the performance management case according to the current situation of the enterprises’ development, it can not only enhance the decision making ability but also help to realize the business plan for the enterprises. Jilin Education Publishing Co., Ltd is a company mainly wholesale and retail different publication like teaching aids, reading and reference books. It has been cooperated with 850 excellent customers. The company has making effort on develop and cement the mutual trust, mutual development and win-win strategic relationship. Through the performance management data analysis and the actual running situation of the company, it has been found that there is not specific performance checking case and the evaluation forms for each department is the same. During the actual workingIV procedure, without good communication between the leaders and workers, departments, the performance result of the company is not so optimistic. Based on the data analysis and the statistics of the questionnaire results, through the combination of theory and reality, this article has done an analysis on the problems existed and projected a performance management case that is suitable for the development of this company. Firstly, this article will be explicit about the improvement lines. And then make targeted analysis on the specific position to define the performance evaluation index structure, build the performance evaluation index system based on KPI guiding by the strategic aims of the enterprise. And disintegrate the enterprise KPI into department KPI and disintegrate the department KPI into personal KPI according to the actual working task of the department. This article has taken the marketing department as the important researching target, through the set up of KPI for this department, improve the worker’s attitude and stimulate the working activity of the workers, making the worker be clear about their own advantages and development direction to improve the achievement both for personal and the organization. Finally, by projecting the performance management case for Jilin Education Publication Co., Ltd forming the performance management system which is suitable for the development of the company, it not only can solve the actual problems for the company, but also promote the realization of the company’s aims. The application of the performance evaluation results will give great contribution to the choosing, training, keeping and using for the workers. Through the performance management, the company can make the performance evaluation into positive circulation, it can not only improve the management efficiency, but also save the time and cost, which can also embody the operability and utility of the performance manage case plan.
